I have a Leslie 120 that I have owned since 1972. I replaced the 12" Jensen with at 15" JBL D130. It works great. I added an MTI Rotophasor (1980) which is an exact match crossover and Horn. Net result is a leslie that works off of an external amp. I used either a Fender Bassman or a Fender Twin Reverb. I used this with my Farfisa Professional and with my new Korg CX-3 (V1).

I'm considering buying a (very cheap) Leslie 120. A single 12 inch
speaker, two speed drum, no horn, no amplifier. I'm assuming this
would sound something like a Fender Vibratone/Leslie 16. Anyone
ever own a 120? Any ideas on how to upgrade it to achieve better
performance (or whether it's worth upgrading at all)?
